FMCG Branding in India: Why the Brand, the Pack and the Ads Must Work as One
A packaged food brand now sells on the shelf, in the app, in the feed and through ads at the same time. Here is why one team should run all four, with PCM Masale as the worked example.
FMCG branding is no longer a logo and a carton. A packaged food or consumer brand in India now sells in four places at once: the shop shelf, the quick commerce app, the marketplace listing and the Instagram feed. When the brand, the pack and the ads are made by people who never speak, buyers notice the gaps before you do.
This guide is for FMCG and D2C founders deciding whether to hire an agency. Our worked example is PCM Masale, a Jaipur spice house we relaunched for quick commerce.
Where FMCG brands lose the sale
Most packaged food brands we meet have a good product and loyal distributors. What they lack is visibility where newer buyers shop. The pack was designed for a shelf, the listing was set up by whoever had time, and nothing ties them to the ads.
PCM fit that pattern. Pink City Mills has spent more than 45 years building a name in Indian spices, with the Agmark quality standard across its entire range. The heritage was real. What was missing was online presence, marketplace availability and visibility.
The four places an FMCG brand has to win
- The shelf. The front of pack has seconds to say what the product is and why it is better.
- The app. On Swiggy Instamart or a marketplace, your pack shrinks to a thumbnail next to near-identical products. If it does not read at that size, it does not sell.
- The feed. Reels and posts are where many buyers first meet a product, so they should show the pack buyers will later search for.
- The ad account. Ads turn attention into orders, and work best when the creative, the listing and the landing page say the same thing.
Why one team should run all four
When each piece sits with a different vendor, the designer makes a beautiful carton that disappears as a thumbnail, and the ads team writes offers the listing never mentions. Slowly, one brand turns into four.
One team fixes that by deciding the story once and carrying it everywhere. Strategy and consulting sets the direction, brand identity and packaging design give it a face, and digital marketing puts it in front of buyers.
What it looked like for PCM
Two challenges shaped the project: gathering old credentials, and activating modern content. A brand with decades of history often has its proof scattered across old certificates and records. We brought that heritage forward in a fresher brand tone, keeping the cues loyal buyers trust.
Our work covered packaging alongside marketplace management, including instant premix boxes each illustrated with its own regional scene. The range then rolled out on Swiggy Instamart.
Content and ads ran together. Our team handled content, cinematography and influencer outreach, so social media marketing kept the feed active while performance marketing turned attention into orders. Product launches and online reputation management completed the picture.
The result: 11.76x return on ad spend
Between April and October 2025, PCM's purchase orders came to ₹34,75,271 in revenue against a total ad spend of ₹2,95,500. That is a return on ad spend of 11.76x over seven months.
In our view, no single piece produced that number. Ads convert better when the pack, the listing and the content agree, and at PCM one team made all three. In the PCM team's words, we are "a complete partner for strategy and execution".
What to ask an agency before you hire one
Ask to see a pack they designed as it appears in a quick commerce app, not only as a flat render. Ask whether they report in ROAS and revenue, or in reach and likes. And ask whether the same team stays on after launch, because FMCG brands live on new variants and fresh content every month.

Questions people ask
What is FMCG branding?
FMCG branding is the strategy, identity, packaging and communication that make a packaged product recognisable and chosen, on a shelf, in a quick commerce app and in a social feed. The pack usually matters most, because every buyer sees it.
Should an FMCG brand hire one agency or several specialists?
If you only need a pack redesign, a specialist can do the job. If the brand has to show up on shelves, marketplaces, social media and ads at once, one team that owns the story usually works better, because nothing is lost between vendors.
Do you design packaging for quick commerce apps like Swiggy Instamart?
Yes. We design packs to read on the shelf and as a small product image in apps and marketplace listings, as we did for PCM Masale's Instamart rollout.
How should an FMCG brand measure marketing results?
In orders, revenue and return on ad spend, not likes. For PCM Masale, purchase orders came to ₹34,75,271 against ₹2,95,500 of ad spend between April and October 2025, a ROAS of 11.76x.
